Ask any Sri Lankan SEO agency one question before anything else: “Can you show me a site you rank, right now, for a real keyword?” Not a screenshot from 2022. Not a client logo wall. An actual live search result.
Most agencies can’t answer this cleanly. They’ll talk about traffic growth percentages or “brand visibility,” which sound good and prove nothing. A percentage without a starting number is meaningless. Growing from 10 visitors a month to 30 is a 200% increase and still won’t pay your electricity bill.
If an agency can’t point to 2 or 3 keywords they currently rank on page 1 for a client in your industry or a similar one, that’s your first answer.
Understand what “SEO” means to them
In Sri Lanka’s market, “SEO” gets used for at least 4 different things:
- Technical on-page work: fixing titles, meta descriptions, site speed, mobile issues
- Content: writing pages and blog posts targeting search terms
- Link building: getting other sites to link back to yours
- Social media posting, sometimes mislabeled as SEO entirely
Ask directly which of these 4 you’re paying for. A guesthouse owner in Galle who signs up for “SEO” and gets 3 Facebook posts a week and no changes to their actual website has been sold the wrong thing, whether or not the agency meant to mislead them.
Watch for these specific red flags
A few patterns show up often enough in this market to name directly.
Guaranteed #1 rankings. No one controls Google’s algorithm. An agency that guarantees a rank is either inexperienced or planning to use tactics that get your site penalized later.
Vague monthly reports. A report that only shows a rising traffic graph, with no keyword-level detail and no explanation of what work was done that month, tells you nothing. Ask what a proper report includes before you sign anything.
Backlinks from unrelated, low-quality sites. If your report lists 200 new backlinks a month from directories and sites with no connection to your industry, that’s volume for its own sake. It can hurt rankings more than help them.
No access to your own accounts. You should always have your own login to Google Search Console and Google Analytics, even if the agency manages the day-to-day work. If an agency won’t set these up under your ownership, walk away. Losing access to your own site’s data when you switch agencies or end the contract is a real, common problem.
Ask about pricing structure before the number
The Sri Lankan SEO market mostly runs on 2 models: a one-time project fee for setup work, and a monthly retainer for ongoing content, technical fixes, and link building. Most agencies that get real results use a mix: an initial audit and cleanup, followed by an ongoing monthly retainer.
Retainers for small and mid-sized businesses in Sri Lanka commonly range from around Rs. 25,000 to Rs. 100,000+ a month, depending on how competitive your industry is and how much content and link work is included. A hyper-local service business needs far less than a business trying to rank nationally against established competitors. Be specific when you ask for a quote. “What exactly happens in month 1, month 3, and month 6 for this price?” A real answer names deliverables. A vague answer names outcomes.
Check if they understand your local market, not just SEO in general
Generic SEO advice applies everywhere. Ranking for “hotel Galle” or “SEO agency in Ambalangoda” needs local knowledge: how Sri Lankan customers search, whether Sinhala or Tamil search terms matter for your audience, and how your Google Business Profile is set up for local map results.
Most established agencies here are based in Colombo and built around Colombo-centric clients. That’s not automatically a problem, but ask how they approach a business outside Colombo. If they can’t describe how local search behaves differently in Galle, Kandy, or the Southern Province versus the capital, they may not have done this work outside their home city before.
Questions to ask before you sign
- Which 2 or 3 keywords do you currently rank for a similar client, and can I check that myself?
- What exactly is included each month: content, technical fixes, link building, or a mix?
- Will I have my own admin access to Search Console, Analytics, and my Google Business Profile?
- What’s the minimum contract length, and what happens to my rankings if I cancel?
- Can I see a real, anonymized monthly report from an existing client?
An agency confident in its work will answer all 5 without hesitation. Hesitation on any one of these is worth a follow-up question, not a signature.
What a reasonable timeline looks like
SEO is not instant, and any agency implying otherwise is either new or not being straight with you. Most competitive keywords take 3 to 6 months to show real movement, and 6 to 12 months for the kind of ranking that brings in steady leads.
